It comes from an offsite or a vendor briefing. Sometimes it’s borrowed from a peer’s success story. Every item on it can be defended in a board meeting. It seldom includes the AI use cases for business that pay back fastest. Those live inside tasks no senior leader performs.

They’re easy to find if you ask the right people. A compliance analyst rebuilds the same regulatory report from four systems every Monday. A team lead answers policy questions all day. Nobody can search the documents. Our AI strategy consulting services team starts discovery with people like them. Their answers come with hours attached. That means they can be priced.

What follows is the method we’d use to find and rank them. It ends in a case finance can sign off on, built on numbers from the people who do the work.

Where AI Budgets Go and Where the Returns Appear

Most enterprise AI strategy is formed on the top floor. It draws on analyst briefings and conversations with peers. The projects it backs aren’t wrong. The trouble is targeting. Three recent studies found budgets and returns drifting apart.

MIT’s study, The GenAI Divide, came out in July 2025. It reviewed around 300 public deployments. About 95% of its pilots had no measurable effect on profit and loss. More than half of generative AI budgets went to sales and marketing tools. Yet the clearest savings came from back-office work, like document handling.

McKinsey’s State of AI survey adds a second angle. It surveyed 1,719 people in mid-2026. Only 37% could link any EBIT impact to AI. Its high performers shared one habit. Roughly three-quarters had redesigned workflows around AI. For everyone else, it was about a quarter.

Gartner’s April 2026 survey of operations leaders found a similar gap. Only 28% of their AI use cases fully met ROI expectations. Its analysts called many failures “overly ambitious or poorly scoped.” Scoping happens well before delivery. It depends on which AI automation opportunities anyone thought to look for. Did anyone scope yours from the desk?

Two Projects Competing for One Budget

Take a mid-sized insurer weighing two candidates this quarter. The first is a customer-facing assistant for policy questions. It needs cleaned product data and legal sign-off on its tone. The contact centre needs new escalation rules too. Customers won’t trust it for months.

The second is an extraction step for loss adjuster reports. A few hundred past reports make up the test set. One claims handler reviews low-confidence fields each morning. Customers never see it.

Now look at the strategy deck. Its first slide reads “Priority one, customer AI assistant.” The extraction step isn’t there. Yet it’s the one likely to be live by December. Which of the two would your board approve first? That’s how strong AI use cases for business get dropped without a decision.

Five Reasons Leadership Misses the Highest-Value Opportunities

How can enterprises identify overlooked AI opportunities? Start with why they’re overlooked. The causes are structural, so they’d trip up any capable team. Leadership teams miss them for the same five reasons. Good AI use case discovery works around each one.

The Altitude Problem

A CEO follows market share and revenue. The CFO tracks cost structure, while the CTO thinks in platforms. Each view matters. None of them reaches the compliance team at 9 a.m. on a Monday.

Down there, the work looks like this in a discovery log. “Monday return, two analysts, 3.5 hours, four source systems.” Someone reviews the result for fifteen minutes and files it.

From the boardroom, the same need becomes “AI compliance platform, 18-month programme.” From the desk, it’s a formatting step worth seven hours a week. It could be live in about eight weeks. Both readings are reasonable. Only the first reaches a proposal. It’s the only one leaders can see.

The Vocabulary Gap

Frontline staff don’t describe their work in AI terms. A finance assistant won’t say a step suits LLM-based extraction. She’ll say “I retype every one of these.” So the opportunity arrives as a complaint, which is frustrating. It never reaches the AI budget.

Suggestion schemes miss AI potential for the same reason. Ask “Where could AI help you?” and people repeat whatever they last read. Ask “What takes the most time in your week?” and you’ll get volumes. We’d use the second question every time. It’s the surest route to how to identify AI use cases that survive scoring.

The Familiarity Bias

Leaders back what they’ve seen work elsewhere. What they’ve seen depends on what they demo well. A chatbot answering questions on stage makes sense in ninety seconds. An extraction model fills a spreadsheet row correctly. That’s valuable, but it’s dull to watch.

So invoice matching and service desk triage get little conference airtime. Both are proven. Both are simpler to build than most flagship ideas. When did your leadership team last hear a peer present on accounts payable? We’d recommend asking vendors for back-office references as well. A line like “three-way matching, 40,000 invoices a month” tells you more than any keynote.

The Measurement Gap

Many costs AI could remove never appear as costs. They’re buried inside headcount and averages. A budget line reading “Compliance team, 4 FTE” hides seven hours of weekly formatting. That’s roughly £28,000 a year of unnamed manual work.

The same thing happens elsewhere. Fifteen seconds of CRM lookup per call disappears into average handle time. Rework from a mistyped field gets logged as a customer complaint. An AI opportunity assessment fixes this by pricing individual steps. Once a tedious task has a price, it can compete for budget.

The Risk Inversion

Boards tend to see large programmes as the safer choice. They come with known vendor names and a clear story. Yet broad programmes need many teams to line up at once. One delay can hold everything up for a quarter.

A narrow use case fails very differently. Suppose an eight-week extraction pilot doesn’t work. You’ve spent around £30,000. You’ve also learned something specific about your documents. If a platform programme fails, you’ve usually lost a year. We’d start small for that reason alone. Our guide to AI adoption strategy shows where early projects fit.

Which Business Processes Are Suitable for AI?

Which business processes are suitable for AI? Across industries, the overlooked candidates cluster in six zones. Each zone has its own first build. Each also fails in its own way. Knowing both before interviews helps.

Zone 1: Data Transcription and Re-Entry

Information moves between systems by hand far more often than leaders think. Supplier invoices get retyped into finance. Web form details get pasted into the CRM. A customer’s new address gets keyed into three separate systems.

Each instance looks trivial, so nobody adds them up. A friction log might read “supplier invoices, 1,200 a month, retyped line by line.” This zone produces many AI automation opportunities for exactly that reason. Document AI services such as Amazon Textract handle structured forms well. Language models cope with messier emails and free-form PDFs.

The weak spot is the long tail of formats. One supplier who sends scanned invoices with handwritten notes can drag accuracy down. We’d test on a few hundred of your own files first. Then we’d report accuracy by supplier. An overall average hides the worst sources.

Zone 2: Repetitive Decision-Making

Trained staff make some decisions hundreds of times a day. Each one follows rules someone could write down. Loan eligibility screening works this way. So do claim triage and service desk routing.

Listen for a line like “I check it against the matrix.” That’s a classifier candidate. AI clears the obvious majority. Ambiguous or high-stakes cases go to a person.

Policy changes are the main risk here. A model keeps applying last quarter’s rules unless someone owns the updates. Who updates the rules in your team when policy changes? Regulated decisions also need an explanation an auditor can follow.

Zone 3: Unstructured Data Processing

This zone is about reading. Staff summarise contracts and tag customer feedback by theme. They condense meeting recordings and draft replies from policy documents. Language models cut the cost of all of it sharply.

Still working out how to identify AI opportunities in a business? This zone is a sensible place to begin. The reading is visible, and staff can time it. One legal assistant’s estimate, “about 40 minutes per supplier contract,” is already a sizing input. Our artificial intelligence services team often finds it overlapping with Zone 1. Someone reads a document, then retypes what they found.

We’d insist on one rule. Every summary or extracted term links back to its source passage. A reviewer can then check it in seconds.

Zone 4: Compliance and Audit Preparation

Leadership treats compliance as a cost of doing business. Nobody’s in a hurry to question it. As a result, it almost never appears in an AI readiness assessment. Yet the work is high in volume and painfully repetitive.

The preparation produces evidence that controls work. It isn’t the control itself, and that’s an important distinction. Much of it is gathering and formatting.

Pulling evidence packs together before an internal audit.

Filling regulatory returns from several source systems, often by copying cell by cell.

Producing monthly training-completion reports.

A person still signs off every submission. We’d ask your auditors one question before building anything. “Would you accept evidence assembled by AI, and what trail would you want?” The answer can save a rebuild.

Zone 5: Internal Knowledge Routing

Every team has someone who knows where everything is. Colleagues message her all day. “Where’s the latest NDA template?” “Which policy covers this?” The cost stays invisible until she’s on leave.

A retrieval assistant can absorb much of that load. It answers policy questions and finds past proposals. New starters get help without interrupting anyone.

The danger is stale content. An assistant quoting last year’s travel policy sounds just as sure as one quoting this year’s. Document owners and review dates matter more here than model choice. Permissions matter too. Our AI agent development services team builds these assistants with access rules. Each answer respects who’s allowed to see what.

Zone 6: Exception Handling

Automation programmes target the standard path. Cases outside it drop into a manual queue that’s slow and badly routed. Exceptions look small by volume. So AI use case prioritization tends to undervalue them.

AI can classify each exception by type and urgency. It then routes the case with context attached. Many organisations have no exception taxonomy at all, though. A queue note reading “misc, see email” is a common sign. We’d build the taxonomy first from a month of queue data. How many of your exceptions reach the wrong person first?

The Six Zones Side by Side

Zone

Typical First Build

Watch Out For

Transcription

Extraction with review

Odd document formats

Repetitive decisions

Classifier and queue

Policy changes

Unstructured data

Summaries with sources

Unverified claims

Compliance prep

Evidence assembly

Auditor acceptance

Knowledge routing

Retrieval assistant

Stale documents

Exceptions

Triage and routing

No exception taxonomy

What Is an AI Discovery Workshop?

What is an AI discovery workshop? It’s a short, facilitated programme that finds AI opportunities across a business. It then sizes and ranks them. Expect 5 to 10 days of effort over a few weeks. Most of that time goes to the people who do the work.

What It Isn’t

It isn’t a vendor demo day. Nobody in the room is selling a platform.

It isn’t a sticky-note session. Every idea leaves with a number, or it gets parked.

It isn’t a maturity audit. Readiness is checked only for the use cases that surface.

Scoping and Sponsorship

The opening days fix the boundaries. Some units are in scope, and some processes stay off limits. An executive sponsor clears diaries and data access. Without one, interviews slip and the programme drifts.

We’d also record leadership’s own expectations at this stage. A scoping note might read “Leadership expects underwriting AI to rank first.” Keep it. At the readout, set that note beside the final ranking. It can be the most useful slide in the deck.

Interviews and Small Group Sessions

How can businesses identify AI use cases leadership hasn’t seen? The interviews do most of that work. A mid-sized firm might run 25 to 40 hour-long sessions. Facilitators cover one team at a time. They avoid the word “AI” for as long as they can.

Three questions do most of the work in AI use case discovery for enterprises.

“What takes the most time in your week, and how often does it happen?”

“Which tasks do you redo because a system won’t do them?”

“If you were away for a fortnight, what would pile up first?”

The third question exposes hidden knowledge routing. People don’t see themselves as an index for their team. They do know exactly what stalls when they’re gone.

What a Friction Log Entry Looks Like

Vague pain can’t compete for budget. So every friction point gets logged with the same few facts. It records the task, its frequency, and its duration. It also notes the systems involved and the rework rate.

Compare two entries from the same team. “Reporting is painful” can’t be sized. “Weekly return, 20 minutes, 40 times a week, about 1 in 15 reworked” can. The second one is ready for an AI use case assessment.

Who Belongs in the Room

Operators with years on the task. They know where it breaks.

The process owner, who can say what’s allowed to change.

Someone from finance to challenge value estimates early.

A data or IT lead to flag integration problems before scoring.

Risk or compliance, for anything touching a regulated decision.

We’d give operators most of the interview time. Their managers know the process in outline. That’s useful for scoping, but it won’t surface much friction.

What You Walk Away With

A good AI discovery workshop ends with a register finance can read unaided. Each row names the opportunity and the team it affects. It carries a value range with its assumptions written beside it. A typical row reads “KYC extraction, £98,000 to £120,000, score 19, owner Head of Ops, now.”

That register is the raw material for the AI implementation roadmap. Do your current AI proposals carry a named owner yet?

How Do You Prioritize AI Projects?

Discovery at a mid-sized firm can surface 20 or 30 candidates. Nobody can fund all of them. How do you prioritize AI projects without the most senior voice deciding? We’d score every candidate on the same criteria, in one meeting. The debate then moves to the scores.

A 25-Point Opportunity Score

Each candidate gets a 1 to 5 rating on five criteria.

Criterion

A Score of 5 Means

Annual value

Large, measurable savings or gain

Ease of build

Weeks of work, few integrations

Data readiness

Inputs exist and are reachable

Technical fit

Proven AI approach for the task

Adoption risk

Small change for the people involved

Value is only one column of five, and that’s deliberate. A £400,000 use case can still score badly. Its data might live in a legacy system. Reaching it could take a six-month integration. Prioritizing AI projects on value alone stalls year one.

In one scoring meeting, an operations director pushed back hard. “Claims triage is worth double anything else here.” The room agreed on value. Then it scored data readiness at 1. Triage dropped to ninth, and nobody argued.

Why Data Readiness Carries Extra Weight

Gartner’s February 2025 research makes the case plainly. Some 63% of organisations lacked AI-ready data practices, or weren’t sure. Gartner also predicted something sharper. Through 2026, organisations would abandon 60% of AI projects lacking AI-ready data.

So we’d run a short AI readiness assessment on each finalist. It doesn’t need to be elaborate. One line is enough. “Claims data split across two systems, 18% missing a policy number.” It turns a hopeful score of 4 into an honest 2.

Weighting the First Wave

For the first six months, we’d double two weights. Data readiness and ease of build count twice. Here’s how that plays out. KYC extraction scores 4 on value, 4 on build, and 5 on data. Weighted, it reaches 31 of a possible 35. A policy assistant with value 5 but data 2 falls to 24. The register row reads “KYC extraction, weighted 31, wave one.” It’s a deliberate bias toward projects that can finish. Which would your finance team rather report on in month six? Early completions give finance real numbers. They also give the team a delivery pattern it can repeat.

Weights return to equal once two or three projects are live. That’s our answer to how to prioritize AI use cases in year one. Value still matters. It just can’t outrank the ability to deliver.

Reading the Totals

Score bands only start an AI use case prioritization discussion. Above about 18 points, a candidate is usually a quick win. Between 12 and 17, it’s a second-wave project. Below 12, it waits for better data or a clearer owner.

Totals can mislead, though. One register row reads “value 5, readiness 1, total 15.” Another reads “3, 3, 3, 3, 3, total 15.” The first needs data work before anything. The second could start next month.

Handling the Executive Favourites

Leadership’s original picks frequently finish mid-table. Integration problems pull them down. Dropping them outright is a political mistake. Would the sponsor back the next round after that?

We’d schedule them instead, with a named prerequisite. “Underwriting model starts after policy data migration” keeps the idea alive. It explains the wait too. Sponsors see that discovery took their thinking seriously.

How Do You Evaluate the ROI of AI Use Cases?

A score ranks candidates, but it won’t get a budget approved. How do you evaluate the ROI of AI use cases? You turn each finalist into a small business case. Finance will test it line by line, so every figure needs a source.

Four Numbers Every Business Case Needs

One finance director put the test simply. “Show me the hours, the rate, and what it costs to run.” For every finalist in an AI use case prioritization list, we’d ask for four numbers.

Hours removed. Task time multiplied by weekly volume, from the friction log.

Hourly cost. Fully loaded, including employer costs. Salary alone undercounts it by a fifth or more.

Build and running cost. One-off delivery plus model, hosting and support each year.

Error cost. Rework, write-offs, or penalties the current process causes. Skip it if nobody can measure it.

Take the arithmetic for one row. A weekly return takes 20 minutes and runs 40 times a week. Across 52 weeks, that’s about 690 hours. At £45 an hour, it’s roughly £31,000 a year. Nothing in that sum is a guess. Each input came from the people doing the work.

That’s the core of an AI ROI assessment. It isn’t a forecast of market share. It’s a costed list of steps that will stop happening.

The Cost People Forget

Most cases leave out review time. An AI use case assessment that skips it overstates savings. AI drafts the reply, but someone still reads it. Suppose a service team handles 9,000 replies a month. Two minutes of checking per reply adds up to 300 hours, nearly two full-time people.

A case that ignores this will promise savings the team never sees. We’d put review time on its own line. “Review, 2 min per item, falling to 1 min after month three.” Finance can then see the assumption and challenge it.

Review time also tells you something about the design. If checking takes as long as doing, the use case isn’t ready. Can the model flag only low-confidence items instead?

A Worked Example

Take an illustrative wealth management firm with 450 staff. Discovery produced seven finalists. Leadership’s brief had said, “Research synthesis is the priority.” It finished eighth, just outside the list.

Opportunity

Annual Value

Build Cost

Meeting notes into CRM

£186,000

£28,000

Regulatory return

£142,000

£32,000

Client query triage

£124,000

£24,000

KYC document extraction

£98,000

£19,000

Policy assistant

£86,000

£38,000

Trade reconciliation exceptions

£74,000

£22,000

Quarterly report personalisation

£68,000

£41,000

The seven add up to £778,000 a year in value. Build costs total £204,000. Discovery itself cost £28,000.

Nobody gets full value in year one. Projects go live in sequence, and adoption takes months. We’d model about 60% of value in the first year. That’s roughly £467,000 against £232,000 spent. Year two looks different. With £40,000 in running costs, net value reaches about £738,000.

Research synthesis didn’t vanish. The AI implementation roadmap moved it to year two. It now follows a document-tagging project it depends on. Would the original plan have shown a return by now?

Treat the Register as a Forecast

Every value figure is an estimate until the system goes live. So we’d track each one against reality every month. A register row might read “Client query triage, forecast £124,000, tracking £81,000.” That gap is useful. It shows where the assumption broke.

Usually it’s volume. The ops lead’s note might say, “Only 60% of queries arrive by email.” The rest came by phone, where the model never saw them. Sometimes it’s review time that never fell.

Fear can distort the inputs too. Staff who worry about their jobs may understate how long tasks take. Others overstate them to look busy. We’d cross-check self-reported times against system logs where possible. How long does the task take according to your ticketing timestamps?

Monthly tracking shows how to evaluate AI use cases for business value after launch. It also makes the next business case easier. Finance has seen your estimates hold up, or seen you correct them openly.

How to Build an AI Implementation Roadmap From the Register

A ranked register says what’s valuable. The roadmap decides the order. How to build an AI implementation roadmap comes down to one question. Which project makes the next one cheaper?

Sequence for Learning, Then Value

Pure value order looks sensible on paper. Prioritizing AI projects by value alone would’ve put meeting notes first, at £186,000. Yet KYC extraction went first.

The reason was reuse. KYC extraction needed a document pipeline and a review screen. It also needed an accuracy test set. The regulatory return needed the same pipeline. So did reconciliation exceptions. Building KYC first cut about a third from both later builds.

It’s a pattern worth hunting for in every register. We’d add a note like “shares extraction pipeline with rows 2 and 6.” Shared components turn a list of projects into a programme.

The First 90 Days

The first quarter has one job. It’s there to prove the method works on your data, with your people. The AI readiness assessment from scoring tells you which candidate can carry that load.

Weeks 1 to 2. Confirm the baseline. Time the task again and record error rates before anything changes.

Weeks 3 to 8. Build the first use case against a test set of real documents.

Weeks 9 to 12. Run it live with full human review. Measure accuracy, review time, and volume each week.

By day 90, finance wants a forecast beside a tracked figure. “KYC extraction, forecast £98,000, run rate £71,000 after month one.” That number earns the second project its budget. Would a three-month delay to the flagship hurt more than its failure?

Gates Instead of Dates

Fixed dates for later projects slip. Nobody notices until a steering meeting. We’d use gates instead. Each later project in the enterprise AI strategy starts once a named condition holds.

A gate reads like this. “Underwriting assistant starts when policy data migration completes.” Another might say, “Policy assistant starts once document owners are assigned.” Gates make dependencies visible. They also stop teams starting work that won’t finish.

Some gates are commercial. A project can wait until the first one hits 70% of its forecast. That’ll protect the budget if early assumptions prove optimistic.

Who Owns the Register

The register needs an owner outside IT. Someone in operations or finance works best. They’re judged on the business outcome. A build that ships but saves nothing doesn’t help them.

IT still owns delivery. In our projects, the split works like this. IT answers “can we build it safely?” The register owner answers, “Is it still worth building?”

We’d review the whole register every quarter. Each review is a short AI opportunity assessment in itself. New friction appears as teams change. Some rows lose value when a vendor ships the feature for free. Others rise once a shared component exists.

A register nobody reviews won’t survive two quarters. How old is the newest row in yours?

Where AI Discovery Goes Wrong

Most failed discovery efforts break down outside the workshop. The damage comes from choices made beforehand, or in the months after. Five mistakes repeat across sectors. How many apply to your last attempt?

Interviewing Only Managers

Managers describe the process as designed. Staff describe the process as it runs. Those are different documents.

A manager in one claims team said: “Intake takes about ten minutes per claim.” The handlers’ own log said 26. The gap came from a second system nobody had mentioned upstairs. Hearing only from managers, and AI use cases for business get sized against the wrong baseline.

We’d interview at least two people per role. Both should do the work daily. Their habits differ more than you’d expect.

Letting a Vendor Run Discovery

A vendor’s discovery finds problems its product solves. Their team knows that product best, so it’s what they spot first.

The tell is in the output. Watch for rows that all read “suitable for platform X.” That means the method failed. A neutral AI use case assessment produces some rows needing no new software. A shared spreadsheet or a fixed form sometimes beats any model.

Running Sessions in Fear

Staff fear for their jobs in some sessions. They’ll then describe safe tasks instead of slow ones.

So the sponsor’s opening line matters. “No role is being cut because of this work” only helps if it’s true. If it isn’t, state what is planned. Staff spot vagueness faster than bad news.

Skipping the Baseline

Teams eager to build skip timing the current task. Six months later, nobody can prove the savings.

A baseline needn’t be elaborate. Two weeks of ticketing timestamps is enough. Without one, the tracking row has no reference point. “Saved time, unknown” won’t fund a second project.

Treating the Register as Finished

The register is a working document. New AI automation opportunities appear as teams change and vendors release features.

One operations team logged fresh friction a month after go-live. “Exceptions from the new extraction step, 15 a day, manual.” It became row 23. Does your register still take new rows?

Before the Investment Case Goes to Finance

Go back to that CFO’s shortlist. It was assembled in a meeting room from slides and peer stories. The register this method produces reads differently. Each row names a team and a task with a weekly volume. Behind every figure is an hourly cost someone can check.

Leadership’s favourite may still be on it, perhaps in row nine with a gate attached. That’s fine. The evidence behind the order is what changes.

We’d put one test to any shortlist before it reaches finance. Can someone name the person whose week gets shorter? “Two compliance analysts, 3.5 hours every Monday” passes. “Better decisions across the business” fails.

The strongest AI use cases for business pass that test easily. Somebody has been doing the work by hand for years. They can tell you how long it takes, almost to the minute, and where it goes wrong. Have you asked them yet?

How Businesses Can Successfully Adopt AI in 2026

Enterprise AI Transformation Roadmap: From POCs to AI-Native Operations

How AI Consulting Helps Enterprises Build Scalable AI Solutions

Custom Workflow Automation: Why Generic Software Fails Unique Business Processes

30% More Productive Sales Reps: How AI Makes It Possible

Frequently Asked Questions

Does it matter that our staff already use ChatGPT?

It tells you where the friction is.
